Three lanes, one month.
One SKU, three languages, three surfaces. A price we have to earn in every lane — and a way of earning it that the competition cannot copy in a week.
Nobody in this category prints a dose. We will. But we should be honest with ourselves about what that buys.
We measured 440 Malaysian prebiotic ads. None of them prints a gram figure. Roughly one advertiser in 153 across Malaysia and Singapore does, and not one is a brown-rice drink. That is a real gap and we should walk into it.
But an empty space can mean two things. It can mean nobody thought of it. It can also mean somebody tried it and it did not sell. We are measuring what advertisers supply, not what buyers want — and a number with nothing to compare it against persuades a nutritionist, not a man who started reading the back of packets last Tuesday. He does not yet know what a good number looks like.
It is also free to copy. Any competitor can print their gram figure next week at no cost, and a better-funded one can print theirs next to a published clinical trial.
So the position is not the number. It is the refusal. We screen people out before we sell to them. We publish the limits in the same breath as the dose. We tell a first-time buyer to buy one box before they buy nine. We decline the sale when the answers say we should.
A competitor can print a number by Friday. They cannot bolt a refusal onto their sales process without rebuilding it — because it costs them orders, and they have to want that.
Practically: keep 7 g, printed on the pack as the creative hook. It is cheap, it is legal, and it self-selects the people who read labels. But run it in week one against a moment-led hook — your doctor told you to change your breakfast; here is what to drink tomorrow — and let the two compete. If the hook is the problem, we need a plan that can discover that.
Before any strategy, the arithmetic — because it changes what the plan should be.
| Cell | Spend | Orders | Margin / order | Contribution | Read |
|---|---|---|---|---|---|
| Malay · WhatsApp | 4,000 | 84.6 | 207 | +13,512 | carries the launch |
| Chinese · WhatsApp | 2,000 | 15.4 | 207 | +1,177 | second-best lane |
| Chinese · Messenger | 2,000 | 12.4 | 171 | +112 | break-even; buys attribution |
| English · website | 4,000 | 10.9 | 284 | −904 | loses money on our own priors |
| Total | 12,000 | 123 | — | +13,897 | — |
97% of month-one contribution comes from one cell. And the English cell loses money at RM284 margin against a RM366 cost per order — while sitting in the plan at full weight. Any recommendation that does not confront those two facts is decoration.
Three lanes, one month.
~740 boxes at RM8.57 landed cost.
Excludes packaging changeover, shipping and the desk.
Not yet costed, and all real. Shipping (including an East Malaysia rate), COD failure, returns, and the labour to chase the roughly 16 in every 100 people who agree to buy and never complete payment. In Malaysian chat commerce the order is agreed in conversation and paid afterwards by transfer or COD — the gap between "yes" and "paid" is a real line item, not an edge case.
We got this wrong the first time and it is worth showing why, because the corrected version changes what each language argues.
Our first read said English buyers were shown a median price of RM253, making our RM258 entry a comfortable, at-market ask. That was wrong. The figure sitting exactly on the English median was a property listing — "Prices start from an affordable RM253k" — read without its thousands suffix.
Three more faults sat underneath it: one advertiser owned about 40% of the English price pool; 61% of all Malay price tokens were gift values, not prices (one advertiser's free-ebook manifest — Ebook — RM59); and roughly a fifth of English price mentions were not ingestible products at all, but property, furniture, air-conditioning and pet food.
| Lane | First read | Corrected anchor | RM258 sits at | Advertisers asking ≥ RM258 |
|---|---|---|---|---|
| Malay | RM59 | RM50 | 83rd pct | 4 of 24 |
| Chinese | RM88 | RM105 | 65th pct | 40 of 114 |
| English | RM253 | RM98 | 100th pct | 0 of 11 |
English is the hardest lane for our price, not the easiest. Not one English advertiser in the sample asks RM258 or more. Forty of a hundred-and-fourteen Chinese advertisers already do. Chinese is the only lane where our price is ordinary.
What this changes. Chinese carries the price-ladder argument, because its buyers already pay in that band. English leads with the dose disclosure and the factory, and must earn the price rather than assume it. Malay sits between — and its real advantage is a different axis entirely.
Lead with one segment. Not the one with the loudest identity — the one whose price we actually meet.
Roughly 1.1 million reachable. Measured willingness to pay RM3.20/day, the highest urgency of any segment we modelled, and the least price-sensitive.
The hero rung fits them and nobody else. Combo C is RM430 over 135 days = RM3.19/day — RM0.44 a month inside their stated willingness to pay. Run the same arithmetic on chronic gastric sufferers at RM2.70/day and no rung on the public ladder clears, not even the gated one.
They are also the only segment that survives the compliance wall intact. We can never connect the word gastrik to a benefit. This buyer needs no claim at all — the ad says a doctor told you to change your breakfast, here is exactly what is in the sachet, in grams, with its limits. Every word of that is legal.
And they are portable. Doctor visits happen in all three languages; pesakit gastrik is Malay identity language only.
The fair counter-argument. The single best cell in the model is Malay on WhatsApp, and Malay is exactly where gastric identity language lives. So chronic gastric sufferers are not ignored — they run as the second creative inside that same cell, opened with the RM42 chat trial rather than the ladder. But leading with the gastric frame picks our first fight in the one place a competitor holds a credential we do not: Nattome has a published clinical trial. We do not.
| Segment | Who | The trigger | Lane | Surface | Month 1 |
|---|---|---|---|---|---|
| Post-diagnosis 1.1M · RM3.20/day |
Told by a doctor in the last 90 days to change their diet. Not an illness identity — a window, and it closes. | The first ordinary weekday after the appointment, standing in the kitchen with nothing that fits the instruction. | All three | WhatsApp · web | hero |
| Pesakit gastrik 1.04M · RM2.70/day |
Chronic, often 10–20 years in. Describes themselves by the condition rather than reporting a symptom. | Recognition — hearing their own word in the first two seconds. | Malay | 2nd creative | |
| Caregivers | Buying for a parent. Decides for someone else, so needs a reason they can repeat to a sibling. | A parent's diagnosis, or being handed responsibility for their breakfast. | Chinese | Messenger | test only |
| Label readers | Already turns packets over. Buys on specificity, not on promise. | Finding a number where they expected an adjective. | English | Website | test only |
| Weight-managers | The category's largest audience — and the most claim-hungry. | Every rival is already shouting at them, with claims we will not make. | Chinese | — | not month 1 |
| Diabetic / pre-diabetic | Reachable only through language we are not permitted to use. | — | — | — | compliance |
Weight-managers, diabetics, caregivers and general wellness. Not because they are wrong — because below roughly RM4,000 per cell the numbers are noise, and we cannot afford eighteen underfunded cells. Two segments across three lanes gives readable results. Six gives guesses.
Priced off a real, countable shelf price — not an invented "usual price".

| E | 270-Day Year gated | pay 9, get 18 | 774 | 1,548 | 50% | 2.87 | 80% |
The "was" price is real. Competitors multiply an inflated single — one prices a 1-box at RM299 above its own 2-box at RM288 purely to manufacture a 70% discount. Ours is boxes × RM86, and RM86 is a price a buyer can verify by counting. That is why our discounts read 40–50% rather than 70%: we are anchoring to something true.
Combo E is gated — offered only to someone who has finished a shorter programme. Selling nine months of an unfamiliar taste to a stranger costs more in refunds and bad reviews than the order is worth.
The RM42 seven-day trial and the RM86 single box exist only inside a conversation, never on the cold page. In chat they raise conversion from 3.6% to 8.7%, which more than pays for the drop in average order. On a cold page they would simply pull the average down.
Every price on this page assumes a pack that does not exist yet. The current box holds 8 sachets; RM86, RM5.73 per sachet, every saving figure and the count-the-boxes proof all assume the proposed 15. Until the 15-sachet pack is costed and scheduled, this ladder is a plan, not a price list. blocker
Never mixed on one surface. Same prices everywhere — only the language changes, and each is written rather than translated.
Formal pronoun, colloquial particle. anda, then break the sentence with je.

Every English tier — 9 boxes × RM86 = RM774. You pay RM430. Difference: RM344. RM430 ÷ 135 mornings = RM3.19. Set the arithmetic out with its working — this lane will do the division anyway, and doing it for them removes the suspicion that the maths is hiding something.
Day-named beat quantity-named by 36% in simulation. It has never been tested against outcome-naming, which is what the category's largest advertiser uses. So run it — same prices, same gifts, same creative, names only:

perut tenang — a settled stomach — surfaced on its own in testing as how people describe the result. Judge on revenue per thousand reached, not conversion rate: the two move in opposite directions, and a higher-converting version sitting on a cheaper rung can still lose. Run it in Malay first — three languages × two arms at this budget is 17 orders a cell, which is noise dressed as insight.
A Malay buyer never sees a Chinese word. Prices are identical everywhere; only the language and the surface change.
| Lane | Primary surface | CPM | CTR | Orders / RM4k | CPO | Creative life | Do not build |
|---|---|---|---|---|---|---|---|
| Malay | 17.70 | 1.82% | 84.6 | 47 | 151d | Messenger — effectively 0% | |
| Chinese | WhatsApp + Messenger | 45.04 | 1.68% | 30.7 | 130 | 166d | — |
| English | Website | 26.36 | 0.94% | 10.9 | 366 | 38d | Chat — 4.4% inbox, negligible |
Malay is the most WhatsApp-native lane, and this is not visible from the click data. Only 9.3% of Malay ads use an inbox button — but 97% of those go to WhatsApp, and another 20% of its website ads carry a WhatsApp number in the copy. Counting buttons alone understates WhatsApp's role in Malay by about three times.
Chinese is not WhatsApp-dominant. Of Chinese inbox ads, 14% clearly signal WhatsApp and 35% clearly signal Messenger. Chinese gets both surfaces; Malay gets WhatsApp only.
English creative dies four times faster — 38 days against 151 and 166. Budget for replacement, not just production.
What actually happens at RM12,000.
The wa.me click ends Meta's view.
Unless we build the join ourselves.
The Malay cell — the one carrying 97% of contribution — will read 0.97× in Ads Manager while actually running 3.48×. On the numbers on the screen, it looks like the failure.
This is the most likely way this launch fails. Not bad creative, not the wrong price — someone opens Ads Manager in week two, sees the Malay column, and switches off the only profitable cell in the plan. Warning about it in a document does nothing. It has to be built.
Three items. None of them technically hard. All three are the difference between managing this launch and guessing at it.
One page per product, per language. Awareness → comprehension → conviction → action, in that order, with the uncomfortable part left in.
| # | Section | Its job | What goes in it |
|---|---|---|---|
| 1 | Headline + dose | Name the moment, show the number | The morning after the appointment. 7 g of inulin per 35 g sachet — always with its limits in the same block. |
| 2 | What 7 g is | Comprehension | Inulin is a prebiotic fibre. Then the permitted sentence, verbatim. Then the limits. Nothing else. |
| 3 | The factory | Proof we own the thing | Abrand Food Manufacturing Sdn Bhd (1024648-H), Taman Teknologi Cheng, Melaka, since 2012. Fact only — no comparison to how anyone else manufactures. |
| 4 | Batch verification | The trust device | Scan the code on your box. Of buyers who stay past 8 seconds, 73% click through to verify and 91% of those enter a number. |
| 5 | Why 15 sachets | Pre-empt the format question | An 8-day box cannot deliver a 7–14 day promise. 15 can, and costs less per sachet. |
| 6 | The price | Conviction | The five programmes. Per-day figure and saving on every rung. No "recommended" badge — buyers name that device out loud and it costs trust. |
| 7 | Nattome | Answer the comparison honestly | RM9.20 a sachet against our RM5.73, same format. Their price buys a published clinical trial; ours does not. Say so. |
| 8 | Who should not buy | The position, in practice | Not during an IBS flare. Start on half a sachet. If you want a guarantee, we do not have one. |
| 9 | Questions | Remove the last friction | Halal status. Shipping and timing. What to tell your doctor. Refunds. |
| 10 | Order | Action | The ladder, and a way to ask a question that a human answers. |
Two rules that override everything above. The permitted claim is never paraphrased — "gut health" and "healthy gut" are outside the list. And the dose never appears without its limits, in any asset, including a thumbnail.
8.7% of conversations become paid orders. The triage is not a formality — it is the part competitors cannot copy.
Hi, this is [agent name] from NutriBrownRice. Before I send prices, may I ask two quick questions? It takes a minute and it saves you money if this is not right for you.
A human name and a stated reason. Never open with a price list.
First — has a doctor ever told you that you have IBS, or are you having a flare-up at the moment?
The IBS screen. A yes here ends the sale: thank them, tell them it is not suitable during a flare, invite them back after. This costs orders on purpose.
Second — what brought you here today? For example, a doctor recently asked you to change your breakfast, or you are buying for a parent.
Segments without naming a symptom. Symptom examples are deliberately excluded — linking a symptom to the product implies a benefit we are not permitted to claim.
Here is the number, and here is what it does not do. Each 35 g sachet has 7 g of inulin. It is not suitable during an IBS flare, and we ask everyone to start on half a sachet for the first three days. Your doctor stays in charge of any treatment you are on.
Dose and limits together, always. This is the block that earns the price.
Most people start with one box — 15 sachets, RM86 — and see how they get on with the taste before committing to a programme.
Recommend down from the ladder on a first purchase. The RM42 trial is offered here if they hesitate on RM86.
If you would rather commit, the 135-day programme is RM430 — that is nine boxes you can count at RM86 each, and RM3.19 a day.
Ladder only for a buyer who asks for it. Countable boxes, never a bare percentage.
I will send the payment details now. Once you have paid, send me the receipt here and I will confirm your order and the delivery date.
Payment completion is its own step. About 16 in 100 who agree never pay. Someone must chase them — that is a named job, not an afterthought.
Day 3 — how are you getting on? Still on half a sachet?
Adherence is our weakest point. This message is what makes Combo E sellable later, because it is how we know who actually finished.
Malay is formal pronoun, colloquial particle. We counted anda against awak across the lane and it runs 16 to 1 — but the je / lah particle appears in a fifth of all ads. So: address them as anda, then break the sentence with je. Writing awak reads wrong for this category.
"Gastrik" is not the word this lane leads with. We had assumed it was. Ranked by how often each appears: angin 33.8% · kembung 32.2% · sendi/lutut 29.8% · gula 26.2% · usus 25.7% — gastrik is eighth at 15.3%. The shared substrate is angin and kembung: folk-physiology that the whole lane assumes without explaining. It has no clean English equivalent, and a Malay ad written by a non-speaker will miss it entirely. note we cannot attach any of these words to a benefit — but they tell us how this buyer describes their own body, which is what the triage question must sound like.
Chinese uses 益生元 for the prebiotic — never 菊糖, and never 养胃, which is both claim-shaped and the shortest-lived frame we measured. Lead on 早餐, the safest and longest-compounding word available.
The Malay lane hides its prices, and that is a strategic fact. Of the three highest-volume Malay advertisers we examined — one with 153 weighted ads — not one publishes a price in any ad. The offer is a bare multiplier (Beli 3 Percuma 2) and the number lives behind a WhatsApp message. That is the strongest available confirmation that Malay is a chat-first lane, and it is also why the Malay price sample was so badly contaminated: the only ringgit figures anyone publishes are the values of free gifts.
The benchmark every conversion figure here assumes.
Same spend, same creative, half the orders.
| Reply time | 15 min | 30 min | 1 hour | 3 hours | Next day |
|---|---|---|---|---|---|
| Orders retained | 82% | 67% | 51% | 31% | 9% |
The two unanswered questions, and they are the biggest risk in this plan.
Who answers the WhatsApp, and from what hour? The buying moment is the morning — the first ordinary weekday after a doctor's appointment, kettle on, phone in hand. If ads run from 6am and the desk opens at 9, the hero cell's 84.6 orders become 26–43, and cost per order moves from RM47 to RM93–153. That single unstaffed hour is worth more than every targeting decision in this document combined.
Capacity is not the constraint. One agent handles about 5,040 conversations a month; at RM12,000 the desk runs at 12% load. A second agent only pays for itself from roughly RM60,000 a month. You need one person, early, trained on the IBS screen — not a team.

|---|---|---|---|
| WhatsApp Business API | The Malay lane's entire funnel. Ref-tagged wa.me link per ad, the 8-step script, day-3 and day-12 follow-ups. | Template approval takes real time. Outside the 24-hour service window you can only send an approved template — so the day-3 and day-12 messages must be written and submitted before launch, not after. | first |
| Messenger | Chinese lane only. Same script, shorter, cheaper rungs first. | Weaker payment trust than WhatsApp in Malaysia — expect more agreements that never pay. Its value is that Meta can see it. | second |
| Website | English lane's funnel; retargeting and credibility for the other two. | Needs a cart, a payment gateway, a courier, published shipping rates including East Malaysia, and somewhere orders land. None of this is established. | unknown |
| Campaign | Lane | Surface | Budget | Job |
|---|---|---|---|---|
| Hero — post-diagnosis | Malay | 4,000 | Carry the launch. Two hooks tested against each other. | |
| Ladder | Chinese | WhatsApp + Messenger | 4,000 | The only lane where our price is normal — so the price argument leads here. |
| Dose disclosure | English | Website | 2,000 | Halved. It loses money on our priors; buy the verdict, not the volume. |
| Retargeting | All | Website | 2,000 | Single box at RM86 leads. Best economics in the system — no acquisition cost. |
This is a deliberate departure from equal thirds. Equal thirds buys three lane verdicts and zero creative verdicts — and funds a cell our own numbers say loses money. For a brand that has never advertised, creative variance is larger than lane variance. So: fund the hero properly, halve the losing lane, and spend the difference on testing two hooks against each other.

数一数盒子 ZH · Messenger + web · carousel
「一盒 RM86。15 包。」→「先看清楚一盒多少钱,再看配套。」→ 付 3 拿 5 … →「9 盒原价 RM774。你付 RM430。自己算。」
Card 1 leads with the single box, not the combo — the stack only starts growing from card 3. This is the fix for the cold page opening at RM258 with no reference point. Chinese is the one lane where our price is ordinary — 40 of 114 advertisers already ask RM258 or more — so this lane can carry the ladder argument that the others cannot.
我们自己的工厂 ZH · WhatsApp · 4:5 video, 20s
「马六甲,Taman Teknologi Cheng。我们自己的工厂。」→「2012 年到现在。 公司编号 1024648-H。」→「一包 35 克,益生元 7 克。数字印在盒上。」
Cut entirely from the Melaka b-roll. No presenter, no voiceover, machine sound only for four seconds. In the most expensive and crowded lane, with no clinical trial and no reviews, a verifiable company number and a real factory are the cheapest unfakeable trust we own. States facts about us — never about how anyone else manufactures.
We Print The Number EN · web · static 4:5
7 g of inulin per 35 g sachet. · Printed on the box. Weigh it yourself.
Start with half a sachet for the first three
days. Not suitable during an IBS flare.
Flat-lay: a digital kitchen scale reading 35 g with one sachet on it, the open box beside it. The scale is the point — it makes the number physical rather than typographic. English is the most sceptical lane and the hardest on price (not one English advertiser in our sample asks RM258+), so it needs a reason, not a discount.
The Label Test EN · video 4:5, 30s
"Pick up any breakfast drink that says prebiotic on the front. Now turn it
over and find the gram figure. Not on the front. Usually not on the back either.
We went through 440 prebiotic ads running in Malaysia. Not one printed a dose.
Ours says 7 grams of inulin per 35 gram sachet. It also says start with half a sachet, and that
it is not suitable during an IBS flare."
Hands only, top-down, three unbranded sachets — never a real competitor pack, and never a blurred one (a blur is still an identification). A demonstration rather than an assertion: the viewer runs the test in their head and arrives at the conclusion themselves. Makes no health claim at any point.
Nine Boxes EN · web · carousel
"One box is RM86. Here is what nine cost." → Pay for 3, take 5 · RM258 · 75 mornings → … → 9 × RM86 = RM774. You pay RM430. Difference: RM344. RM430 ÷ 135 = RM3.19.
Same fixed-camera box shoot as M3 and Z3, English typesetting. Card 6 is type only, the arithmetic set out with visible working. This lane will do the division anyway — doing it for them removes the suspicion that the maths hides something.
Made In Melaka Since 2012 EN · video 4:5, 20s · day-21 refresh
"Abrand Food Manufacturing. Company number 1024648-H. Our own factory in Taman Teknologi Cheng, Melaka. Since 2012. We mill it, we fill it, and we print the number on it."
English cut of the same b-roll, sequenced differently and graded warmer so it is a genuinely distinct asset rather than a subtitle swap. English creative dies at 38 days, so this lane's real constraint is refresh supply, not idea quality — from one shoot, cut three further 15–20s versions for day 21.
| Lane | Hook | Literal |
|---|---|---|
| MS | Sarapan anda tiada nombor. | Your breakfast has no number on it. |
| MS | Saya bukan nak cakap ini ubat. Ia bukan ubat. | I'm not going to tell you this is medicine. It isn't. |
| MS | Kotak, bukan peratus. Kira sendiri. | Boxes, not percentages. Count them yourself. |
| MS | Sebelum anda beli sachet lain, cari gramnya. | Before you buy another sachet, go and look for the gram figure. |
| ZH | 你的早餐,写得出克数吗? | Can your breakfast state its gram figure? |
| ZH | 妈的早餐,我不想再猜。 | I don't want to guess at my mother's breakfast any more. |

This list is a gate, not a preference. Each line is either a legal exposure or a measured mistake.
| Never | Because |
|---|---|
| Any asset carrying 7 g without the IBS limits on the same asset — including a thumbnail | The dose and its limits are one indivisible creative unit. This is the one-way door. |
| Any paraphrase of the permitted claim — gut health, healthy gut, improves digestion, in any language | Reg 18E(4) is a closed positive list. Only the gazetted sentence, verbatim. |
| Cure / reverse / guarantee / heal language, weight-loss or blood-sugar promises, before-and-after imagery | Disease claims. The diabetic segment is reachable only through language we cannot use — which is why it is not in month one. |
| Any doctor, pharmacist, nurse, white coat, stethoscope, clinic setting or "recommended by" | Implied professional endorsement. The customer's own doctor stays in charge — that is the framing, and it is the only one available. |
| 养胃 anywhere in Chinese. 菊粉 anywhere, even though it is the literal word for inulin | 养胃 is claim-shaped and the worst-surviving frame measured. 菊粉 has roughly a quarter the term lifespan of 益生元. |
| Bilingual or trilingual creative — a Malay headline with an English subhead, a Chinese ad with an English button | One language per surface, per campaign, per asset. Three lanes, three arguments. |
| Messenger in Malay, or Messenger in English | Measured at ~0% of the Malay lane; the worst cell in the entire model in English. Do not build either, and do not let auto-placement drift into them. |
| Combo E on any cold ad or the cold page | Only 41% of that tier persists past day 30. Selling nine months to a stranger costs more in refunds and reviews than it earns. |
| The RM42 trial or the RM86 box on any cold ad or the cold page | Cold, they cannibalise the ladder. In chat they measured +73% revenue. Same two prices, opposite effect. |
| Any testimonial, review quote, star rating or "trusted by X families" | There has never been an ad and there is no consented customer evidence. Manufacturing one is the single fastest way to lose this category. |
| Any halal, certification, award or clinical signal we have not seen the document for | There is no published clinical trial. The absence did not cost the consumer sale in testing — inventing a credential would. |
| Naming Nattome, Eldervive, DietGrain or XSlim in an ad; showing or blurring a recognisable competitor pack | A blurred pack is still an identification. The label-test concept uses deliberately unbranded sachets for exactly this reason. |
| Any assertion about how a competitor manufactures | We know their price and their format. We know nothing about their supply chain, and saying otherwise in our own name is indefensible. |
| The 8.8 g figure from the GLP-1 key visual | That is the Purple Sweet Potato number. It must never appear on or near Original creative — it is exactly the error the whole dose position exists to avoid. |
| Photography of the current pack's claim panel | It prints a non-permitted paraphrase. Shoot with the panel out of frame, or wait for the corrected print run. Do not retouch it out. |
| Decoy pricing — a single priced above the multi-pack | The category does this. Our ladder is monotonic and arbitrage-free, and RM86 is verifiable. That is the whole asset. |
| A "recommended" badge on the ladder | Buyers name the device out loud. Let the per-day arithmetic persuade silently. |
| The "500 points of sale" story | Unconfirmed. Not in an ad, a page, a script or a deck until someone produces the list. |
| Running any inbox campaign outside staffed hours in week one | A next-day reply costs 91% of the orders in that conversation. An unattended WhatsApp ad at 11pm is money set on fire. |
| Killing the Malay lane on Ads Manager ROAS | It will report 0.97× while truly running 3.48×. Verdicts come from the reconciliation sheet, never from the platform. |
| Item | Why it blocks | Owner | Status |
|---|---|---|---|
| The 15-sachet pack | Every price, saving and proof in this plan assumes it. Today's box holds 8. | Client | blocker |
| Pack claim correction | Original's pack prints a paraphrase outside the permitted list. It cannot be photographed or advertised until fixed. | Client + regulatory | blocker |
| The desk | One trained person, live from before the ads start, covering the morning. The largest single variable in the plan. | Client | blocker |
| Order capture | Cart, payment, courier, shipping rates incl. East Malaysia, somewhere orders land. For a business that has never sold online this is the launch. | Joint | blocker |
| Batch-code verification page | The strongest trust asset measured. Not a launch blocker, but it is what the price rests on. | Joint | week 2 |
| Attribution join | Ref-tagged links, order-source field, reconciliation sheet. Without it we cannot see 56% of sales. | Us | week 1 |
| Start-Slow Kit | 5 g scoop and a 7-slot box. Turns the half-sachet instruction into something the buyer can do. Longest lead time of the group. | Client | order now |
The halal question is blank, and it should not be. It is the most-asked question in the Malay lane — the lane carrying 97% of contribution — and for a Melaka food manufacturer the answer almost certainly exists in a filing cabinet. This is ten minutes of somebody's time and it is currently unanswered in the plan.
Every threshold below names which numbers and which view — because ROAS alone will point the wrong way in this account.
| Trigger | Rule | Judged on |
|---|---|---|
| Kill a creative | CPO above 2× lane target for 5 consecutive days at ≥40 conversations | True CPO from the reconciliation sheet — never Ads Manager for a WhatsApp cell |
| Kill a cell | Contribution negative across a full 14 days after the desk is fully staffed | Orders × margin − spend − labour share |
| Scale a cell | True CPO under target for 7 days AND reply time held under 5 minutes | Both conditions. Scaling into a slow desk destroys the thing being scaled. |
| Hire agent two | Sustained reply time above 5 minutes, or spend past RM45,000/month | Reply time first, spend second |
| Revisit the hero rung | If Combo A takes more than 70% of orders for 3 weeks | Tier mix. It means the ladder is too steep, not that the price is wrong. |
| Refresh English creative | Day 30 regardless of performance | Measured 38-day median life against 151–166 in the other lanes |
Everything in this document is a prior. Nothing here is this brand's own data — you have never run an ad. In sensitivity order, replace: reply time, then cost per thousand impressions per lane, then the conversation-to-paid rate, then payment completion. The first two will be real within 72 hours.
Nothing in this plan runs past the first order, and adherence is our stated weak point. Four messages close that: delivery confirmation, the day-3 half-sachet check, a day-12 reorder prompt, and a finished-your-programme trigger. That last one is what makes Combo E sellable — it is gated behind "someone who finished", and right now nothing knows who finished.
The cheapest insurance in this document. Twenty people, one afternoon, the actual product. It costs a few hundred ringgit and it is the only item here that no amount of modelling can substitute for. Do it before the pack order, not after.
| Day | You | Us |

| 1–2 | Confirm the RM5.00 cost basis and whether the 15-sachet pack can be produced. Pull the halal certification. Name the person who will answer WhatsApp. | Regulatory read on the pack claim wording in all three languages. |
| 2–3 | Book 20 people for the taste test. | WABA templates written and submitted for approval — they gate the follow-up messages. |
| 3–5 | Trade conversation: can the ladder run without channel conflict. | Landing pages, three languages. Attribution join built and tested. |
| 5–7 | Desk person trained on the IBS screen and the scripts. | First creative set. Two hooks, ready to test against each other. |
Evidence base: 4,994 unique advertisements, Malaysia and Singapore, Chinese / Malay / English. Demand, funnel and conversation figures are structured priors calibrated on that corpus and on client-supplied costs — not this brand's own performance data. Cost basis RM5.00 per 8-sachet box, client-supplied. The 15-sachet pack is proposed, not in production.
Two findings in an earlier draft were withdrawn after adversarial review: the English price anchor (a property listing read without its thousands suffix) and the claim that Chinese inbox traffic is WhatsApp-dominant. Both corrections are reflected above.
